PLAY-01

Email enrichment waterfall

A multi-provider email waterfall in Clay that lifts email coverage on a target list from a single provider's 48 to 65% found up to roughly 68 to 85% found, about 62% verifying deliverable.

WhenAn ICP list is missing verified emails and single-provider match rate caps how much of the list you can reach. This is the first build most GTM engineers ship.

  1. Load the ICP list with company domain and full name into a Clay table.
  2. Add finder columns cheapest-first, each conditional on the prior returning blank (stop on first hit).
  3. Pass every found email through a verification column; keep only valid, deliverable addresses.
  4. Write valid emails to CRM with a source and confidence tag; hold the misses for a phone waterfall.

Coverage is the ceiling on how much of a list you can contact. A waterfall adds 20-plus points over any single vendor without inflating bounce.

PLAY-02

Signal-triggered outbound

A play that fires personalized sequences off a buying-window signal (job change, new hire, funding, tech install) and hits 10 to 20% reply versus 1 to 3% for spray.

WhenGeneric outbound reply rates have collapsed and you want to send only when a real signal appears, not on a static list.

  1. Pick one high-intent signal with a clear buying window (a job change into a buyer role is the reliable starter).
  2. Pipe the signal into Clay; enrich and filter to ICP so only qualified records pass.
  3. Reference the trigger explicitly in the message, not a generic opener.
  4. Route qualified records to a sequencer via webhook; suppress contacts already in flight.
  5. Track reply and positive-reply rate by signal type; kill signals that underperform baseline.

Reply rate is the tell for signal versus spray. A fresh trigger moves reply from low single digits to 10 to 20% and cuts cost per meeting.

A webhook-driven inbound router that enriches, scores, round-robins, and alerts the owner in under 60 seconds so the first human touch beats the SLA.

Speed-to-lead is the highest-ROI inbound lever. Routing latency, not rep effort, is usually what blows the response window.

Fit + intent scoring in shadow mode

A fit plus intent scoring model that runs in shadow mode against closed deals and only gets promoted to routing once it beats the current rule.

WhenRouting sends reps low-quality leads and you need a scoring model you can defend before it controls assignment.

    Build steps
  1. Assemble fit features (firmographics) and intent features (product and site behavior, signals) in the warehouse.
  2. Score into a shadow field; do not route on it yet.
  3. Backtest against the last 2 to 4 quarters of won and lost to confirm the top tier converts higher.
  4. Promote to routing only after it beats the incumbent rule; keep the shadow field running to detect drift.

BenchmarkScoring lift: no settled public benchmark (flagged unverified). Measure precision against your own closed-won base and require the scored top tier to convert materially above the incumbent rule before promoting.

A model validated before it routes stops reps burning cycles on low-fit leads and gives you a number you can defend in a QBR.

Cold email infrastructure & warmup

Sending infrastructure (secondary domains, SPF/DKIM/DMARC, warmup) that keeps spam complaints under 0.10% and clears the Google and Yahoo bulk-sender gate.

  2. Create 2 to 3 mailboxes per domain; run warmup 2 to 4 weeks before real sends.
  3. Ramp volume 20% or less per week to a 30 to 50 per inbox per day ceiling; add domains to scale, do not overload inboxes.
  4. Watch Postmaster spam daily; pause and rotate near 0.10%, and gate every send on verification (bounce under 2%).

Since Feb 2024, inbox placement is a hard technical gate. The 0.30% spam cap is the binding constraint on how much you can send at all.

An AI research agent (Claygent or an LLM column) that reads a company's site and filings and writes a structured qualification summary plus custom fields per account.

Conditional enrichment cost guard

ICP-gating plus cheapest-first ordering on enrichment so you enrich only records worth enriching, cutting cost per enriched record 30 to 50%.

Conditional enrichment ties spend to outcomes and survives a budget review. The cheapest enrichment is the record you correctly decided not to enrich.

Idempotency keys, retries, and a run-status monitor wrapped around your GTM automations so silent failures alert before they corrupt pipeline.
